Phased Rollout and Change Management

Schools that succeed do not switch AI on across the whole building in September. They move in stages, each one small enough to manage and honest enough to learn from. This module is the sequence.

The six stages

  1. Form the working group. The owners of the framework, trusted more than tech-confident.
  2. Write the one-page position. Plain language, agreed before any tool is chosen.
  3. Train the staff. Hands-on sessions on real tasks. Adults before students, always.
  4. Pilot in a few classrooms. Two or three willing teachers across subjects, with permission to fail and a way to record what works.
  5. Redesign the assessments that break. Use the pilot to find and fix the tasks a chatbot can now complete.
  6. Publish, widen, and review. Share what you learned, extend approved practice, and diarise a review date.

The order is the whole point. Almost every school that struggles did the stages out of sequence: gave students tools before training teachers, or wrote a fifteen-page policy before anyone had touched the software. Train the adults, pilot small, then widen.

Scale privileges by maturity

Access should widen with age and grade maturity, from teacher-only demonstration in the early years to supervised student use in the middle years and guided independent use in the upper years. A single school-wide rule for a five-year-old and a seventeen-year-old fits neither. Phase the freedom the way you phase any other responsibility.

This is change management, not procurement

The most common failure is treating AI as an IT project: buy the tool, expect it to teach the framework. It will not. Adoption is a change in professional practice. It needs the things every practice change needs: leadership that models it, time for teachers to build confidence, and honest acceptance that the first term will be untidy.

What the frameworks say

The Independent Schools NSW framework is explicitly phased, and Facebook and local reporting summarised the widely shared model of scaling AI privileges by age, from teacher-only use in early grades to independent critical use in upper grades. The 74's step-by-step guide draws the same staged picture from more than 30 US states.
